Leadership should press on a few issues:

  • What third-party AI services are embedded into customer-facing applications?
  • How are prompts, uploaded files, and generated outputs validated and logged?
  • Who approved the data flows between internal applications and external AI providers?

Prompt injection and unsafe integrations are not research topics. They are application security issues with legal, operational, and reputational consequences.

Physical infrastructure matters

Executives love cloud narratives because they sound modern. Attackers and outages do not care.

Physical infrastructure remains foundational. Server rooms, cabling, branch connectivity, badge access, backup media handling, and device disposal all shape resilience. AI initiatives increase dependence on reliable infrastructure. They do not eliminate it.

If a site loses connectivity, if a closet is unsecured, or if aging equipment fails under higher demand, your AI-enabled workflow fails with it.

The biggest blind spot in many AI programs is simple: leaders discuss policies for AI use before they verify that the underlying infrastructure can enforce them.

A good prioritization model weighs:

  • Operational impact: What breaks if this issue is exploited or fails?
  • Compliance exposure: Which control obligations are not met?
  • Financial consequence: Will this drive downtime, remediation cost, lost contracts, or penalties?
  • Ease of remediation: Can management reduce the risk quickly?

The purpose of risk analysis is not to impress leadership with technical detail. It is to force tradeoff decisions early, while you still control timing and cost.

Phase four delivers a roadmap, not a report dump

The last phase is reporting and roadmap development. The report should close three gaps at once: knowledge, ownership, and sequence.

A mature roadmap does not say “improve security.” It specifies which teams act, in what order, and what decision each action supports. It should identify quick wins, budget items, policy updates, and control redesigns.

In regulated environments, a third deliverable matters as much as the roadmap. You need compliance mapping that ties each finding to specific control obligations and evidence requirements.
